Most resumes read like job descriptions in reverse. They list what someone was responsible for, not what actually changed because they showed up. The difference between those two things -- duties versus impact -- is the difference between a resume that gets filed and one that gets a phone call.

The data is unambiguous. Why Duties Fail

A duty-based resume bullet:

Managed a team of software engineers and oversaw project timelines.

This tells a hiring manager that someone held a management position. It does not tell them whether the person was any good at it. The sentence could describe a manager who delivered every project on time and under budget, or one who missed every deadline for two years straight. It is equally true in both cases.

Hiring managers process this kind of bullet in under two seconds. The response is not rejection -- it is indifference.

Contrast that with an impact-based version:

Led a team of 8 engineers through a platform migration that reduced deployment time from 45 minutes to 6 minutes, saving 12 engineering hours per week.

Same role. Same person. Completely different signal. The second version answers the question every hiring manager is silently asking: "What will this person do for us?"

The Formula: Action + Method + Result + Metric

Google's former SVP of People Operations, Laszlo Bock, popularized the XYZ formula: "Accomplished [X] as measured by [Y] by doing [Z]." The principle is sound, but benefits from one additional layer of specificity.

The four-part structure that consistently outperforms in both human review and AI screening:

Action -- What you did (strong verb, no passive voice) Method -- How you did it (the specific approach, tool, or strategy) Result -- What changed (the business outcome) Metric -- How much it changed (the number)

The order can vary, but all four elements should be present.

Before (duty-based):

  • Method specificity provides keyword density. Mentioning "SQL and Tableau" or "quarterly business review cadence" gives the ATS concrete terms to match against the job description.
  • Results and metrics are the highest-value signals. Resumes with quantifiable metrics in the work experience section are significantly more likely to be ranked in the top third by AI screening tools. The reason is structural: numbers are unambiguous data points, while adjectives like "significant" or "substantial" are noise.

The same bullet that impresses a hiring manager at the interview stage is also the bullet that gets the resume past the automated screen. There is no trade-off between writing for machines and writing for humans.

Where to Find Your Metrics

The most common objection to impact-based bullets is: "I don't have metrics for what I did." This is almost never true. It is almost always a framing problem.

Metrics fall into four categories, and every role has at least two:

Example: "Renegotiated three vendor contracts, reducing annual software licensing costs by $84,000."

2. Time

Hours saved, deadlines met or beaten, cycle times shortened, response times improved.

Example: "Automated the monthly reconciliation process, reducing completion time from 3 days to 4 hours."

3. Volume

People managed, customers served, tickets resolved, projects completed, regions covered.

Example: "Managed onboarding for 120+ new hires across 4 offices during a 6-month hypergrowth phase, maintaining a 94% 90-day retention rate."

4. Quality

Satisfaction scores, error rates, audit results, NPS, retention rates, review ratings.

Example: "Redesigned the QA checklist for the editorial team, reducing published error rate from 3.1% to 0.4%."

For candidates who genuinely lack access to precise numbers -- common in early-career roles or organizations that do not track granular metrics -- approximations are acceptable and expected. "Approximately" or "~" signals honesty rather than fabrication. "Reduced customer wait times by ~35%" is vastly more effective than "Improved customer wait times."

The Three-Bullet Rule

Not every bullet needs to follow the full formula. The goal is to ensure that the top three bullets for each role contain at least one metric each.

Hiring managers spend an average of 6-7 seconds on an initial resume scan (Ladders, 2018 Eye-Tracking Study). In that window, their eyes track to the most recent role and its first few bullets. If those bullets contain numbers, they register as evidence. If they contain only duties, they register as filler.

A practical structure for each role:

  • Bullet 1: Biggest impact, strongest metric. This is the headline.
  • Bullet 2: A different type of impact (if bullet 1 was revenue, bullet 2 should be efficiency, quality, or scale).
  • Bullet 3: A result demonstrating a different skill set (leadership, technical ability, cross-functional collaboration).
  • Bullets 4-5 (if needed): Supporting duties or context, kept brief.

This structure front-loads the evidence and ensures that even a 6-second scan encounters quantified impact.

Common Mistakes in Impact Bullets

Inflated metrics without context. "Increased revenue by 400%" sounds impressive until the hiring manager realizes the baseline was $500. Always provide enough context for the metric to be evaluated: "Grew the pilot program's revenue from $12K to $180K in 14 months."

Metrics without ownership. "The company grew revenue by $30M" does not describe what the candidate did. The metric must be attributable to the individual's actions.

Too many bullets per role. Anything beyond five bullets per position creates diminishing returns. For roles older than five years, two to three bullets is sufficient.

Passive voice. "Revenue was increased by 25%" strips agency from the achievement. "Increased revenue by 25%" is shorter, stronger, and makes the candidate the subject.

The Compound Effect

The resume bullet formula is not a trick. It is a communication discipline. Every hiring manager, recruiter, and AI screener is trying to answer the same question: what will this person accomplish in the role they are applying for? Past impact is the best available predictor of future impact.

Candidates who rewrite their resumes using the Action + Method + Result + Metric framework typically see measurable improvement in callback rates -- not because they have suddenly become more qualified, but because they have made their existing qualifications visible.
